La mission que nous avons re\u00e7ue \u00e9tait claire : <strong>analyser en profondeur l&rsquo;efficacit\u00e9, l&rsquo;organisation et la productivit\u00e9 de l&rsquo;usine<\/strong>, identifier des leviers d&rsquo;am\u00e9lioration r\u00e9alistes et les transformer en un plan d&rsquo;action. <\/h6><h6>D\u00e8s le d\u00e9but, nous avons abord\u00e9 le projet comme un <strong>diagnostic complet<\/strong>, et non comme une collection de \u00ab correctifs \u00bb isol\u00e9s. L&rsquo;analyse a combin\u00e9 <strong>l&rsquo;environnement macro, la dynamique du march\u00e9 et les changements structurels du secteur<\/strong>, afin d&rsquo;\u00e9viter que les d\u00e9cisions internes ne soient prises \u00ab \u00e0 l&rsquo;aveugle \u00bb face aux tendances externes qui affectent la demande, les mati\u00e8res premi\u00e8res, l&rsquo;industrie utilisatrice et la substitution technologique. <\/h6><h6>Sur cette base, nous nous sommes concentr\u00e9s sur la r\u00e9alit\u00e9 op\u00e9rationnelle : <strong>productivit\u00e9, structure des co\u00fbts et organisation du travail<\/strong>. Nous avons effectu\u00e9 une comparaison avec une <strong>r\u00e9f\u00e9rence industrielle comparable<\/strong> afin de dimensionner les \u00e9carts et de hi\u00e9rarchiser les actions, et nous avons d\u00e9compos\u00e9 les principaux facteurs de co\u00fbts, en accordant une attention particuli\u00e8re \u00e0 <strong>l&rsquo;\u00e9quilibre entre les co\u00fbts fixes et variables<\/strong> et \u00e0 <strong>la part qui \u00e9tait r\u00e9ellement g\u00e9rable<\/strong>. <\/h6><h6>Le c\u0153ur du travail a \u00e9t\u00e9 une conception <strong>projet par projet (et zone par zone)<\/strong>, adapt\u00e9e au fonctionnement r\u00e9el de l&rsquo;usine. Nous ne nous sommes pas content\u00e9s de recommandations g\u00e9n\u00e9riques : nous avons \u00e9labor\u00e9 une <strong>proposition par d\u00e9partement qui couvrait l&rsquo;ensemble de la cha\u00eene op\u00e9rationnelle<\/strong>, de l&rsquo;aci\u00e9rie et du laminage \u00e0 la coordination, \u00e0 la qualit\u00e9 et aux services de support, et nous l&rsquo;avons accompagn\u00e9e de crit\u00e8res clairs pour mettre en \u0153uvre les changements sans rompre la continuit\u00e9 de la production. <\/h6><h6>De plus, nous avons accord\u00e9 une attention particuli\u00e8re aux <strong>fonctions de support<\/strong>, o\u00f9 se cachent souvent des <strong>inefficacit\u00e9s \u00ab silencieuses \u00bb<\/strong> qui p\u00e9nalisent l&rsquo;ensemble de l&rsquo;organisation. C&rsquo;est pourquoi l&rsquo;analyse a int\u00e9gr\u00e9 l&rsquo;administration, les achats, les syst\u00e8mes, l&rsquo;entrep\u00f4t et les ressources humaines, non pas comme des chapitres accessoires, mais comme des \u00e9l\u00e9ments cl\u00e9s pour r\u00e9duire les frictions internes, acc\u00e9l\u00e9rer les d\u00e9cisions et am\u00e9liorer le service \u00e0 la production. <\/h6><h6>Chez martinsdelima, nous appliquons une m\u00e9thodologie \u00e0 trois niveaux :<\/h6><h6>(i) lecture du <strong>contexte (macro et sectoriel)<\/strong> pour comprendre les contraintes et les opportunit\u00e9s ;<\/h6><h6>(ii) <strong>diagnostic quantitatif et op\u00e9rationnel<\/strong> de la productivit\u00e9 et des co\u00fbts, en distinguant ce qui est structurel de ce qui est optimisable ; et<\/h6><h6>(iii) conversion du diagnostic en un <strong>plan de mesures prioritaires<\/strong>, comprenant <strong>l&rsquo;adaptation des co\u00fbts \u00e0 la r\u00e9alit\u00e9 de l&rsquo;usine<\/strong>, la r\u00e9vision des pratiques internes et une approche explicite d&rsquo;\u00e9limination des gaspillages et des activit\u00e9s inutiles.<\/h6><h6>Le r\u00e9sultat a \u00e9t\u00e9 une feuille de route solide, coh\u00e9rente et ex\u00e9cutable, qui a permis \u00e0 la direction de <strong>prendre des d\u00e9cisions en toute s\u00e9curit\u00e9<\/strong>, d&rsquo;aligner les domaines concern\u00e9s et de progresser vers une am\u00e9lioration tangible de l&rsquo;efficacit\u00e9 sans perdre de vue la durabilit\u00e9 de l&#8217;emploi et de l&rsquo;entreprise.<\/h6>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<\/div>\n\t\t","protected":false},"excerpt":{"rendered":"<p>Exp\u00e9riencesRestructurations Ressources HumainesR\u00e9organisation op\u00e9rationnelle d&rsquo;une grande usine industrielle Une entreprise industrielle ayant une activit\u00e9 de transformation int\u00e9gr\u00e9e \u00e9tait confront\u00e9e au d\u00e9fi de restaurer les niveaux de productivit\u00e9 et de renforcer la viabilit\u00e9 de son principal centre op\u00e9rationnel, sans perdre de vue la continuit\u00e9 de l&#8217;emploi et la stabilit\u00e9 de l&rsquo;entreprise.
