A combina\u00e7\u00e3o de <strong>disrup\u00e7\u00f5es na cadeia de abastecimento<\/strong>, um incremento muito acentuado de <strong>pre\u00e7os<\/strong> e uma <strong>reorganiza\u00e7\u00e3o interna<\/strong> do grupo gerou uma press\u00e3o operativa que j\u00e1 se refletia em <strong>resultados operacionais negativos<\/strong>. <\/h6><h6>O conflito n\u00e3o era \u201cs\u00f3 laboral\u201d: era um <strong>problema de viabilidade e adapta\u00e7\u00e3o<\/strong>. Analis\u00e1mos como a <strong>subida da infla\u00e7\u00e3o e das taxas de juro<\/strong>, a <strong>guerra da Ucr\u00e2nia<\/strong> e a <strong>tens\u00e3o log\u00edstica<\/strong> vinculada \u00e0 pol\u00edtica de \u201c<strong>Covid zero<\/strong>\u201d estavam a afetar a ind\u00fastria e, por extens\u00e3o, o neg\u00f3cio do cliente. <\/h6><h6>Al\u00e9m disso, o setor atravessava uma <strong>tempestade perfeita<\/strong>: <strong>crise de semicondutores<\/strong>, encarecimento de <strong>mercadorias<\/strong> e <strong>transforma\u00e7\u00f5es tecnol\u00f3gicas<\/strong> que obrigavam a <strong>reconfigurar produtos e processos<\/strong>. O relat\u00f3rio incorporou esse quadro externo para que a causa da reorganiza\u00e7\u00e3o se entendesse com clareza e com <strong>evid\u00eancia verific\u00e1vel<\/strong>, e n\u00e3o como uma decis\u00e3o isolada.<\/h6><h6>A partir da\u00ed, aterr\u00e1mos o diagn\u00f3stico na realidade produtiva e organizativa do cliente. O encargo inclu\u00eda analisar a evolu\u00e7\u00e3o de <strong>unidades vendidas por categorias<\/strong>, a evolu\u00e7\u00e3o do <strong>pessoal<\/strong> e a <strong>situa\u00e7\u00e3o econ\u00f3mica atual e futura<\/strong> com previs\u00f5es que permitissem demonstrar a <strong>necessidade real<\/strong> de atuar. <\/h6><h6>O trabalho n\u00e3o se ficou por \u201cdescrever\u201d o problema: conect\u00e1mos a l\u00f3gica industrial com o seu <strong>impacto organizativo<\/strong>. Isto implicou traduzir <strong>mudan\u00e7as no mix de produto<\/strong>, <strong>linhas e carga de trabalho<\/strong> em implica\u00e7\u00f5es concretas para \u00e1reas e fun\u00e7\u00f5es, e desenhar medidas coerentes com o <strong>redimensionamento<\/strong> exigido pelo novo cen\u00e1rio. <\/h6><h6>A metodologia combinou <strong>revis\u00e3o documental e rastreabilidade<\/strong> (informa\u00e7\u00e3o interna e fontes setoriais), <strong>modeliza\u00e7\u00e3o econ\u00f3mico-financeira<\/strong> (conta de resultados depurada e cen\u00e1rios) e <strong>an\u00e1lise operativa<\/strong> (capacidade, linhas, turnos e estrutura necess\u00e1ria).
